There is no easy way. You just have to drill out rivets and disassemble until you get all of the rotten transom out. Try to remove the old transom in one piece so you can use it as a template. Use exterior A/C plywood and get the thickness as close as possible to the original. You can make it extra durable by fiberglassing the new transom. You can get rivets and the tools to install them (preferable) or you can use nuts and bolts as mentioned previously. Again, there is no quick fix for a rotted transom. If you take your time and are careful, you will succeed. A few years ago, I completely restored a 1964 Glastron (fiberglass)ski boat. It required separating the deck from the hull and I had to replace the transom, stringers and floor. It took me a whole summer and there were a couple of times where I was ready to haul it to the scrap yard. But I stuck to it and when I was finished, I had a damn fine boat that everyone complimented me on. Good Luck
